The physics of the web changed, and nobody sent them a memo.
AI crawlers visit your site thousands of times without sending back a single visitor. That's the reversal. In the old model, Google crawled roughly twice for every visitor it sent back. Now? Impressions stay flat or rise while clicks fall sharply. The formula broke.
This is the zero-click economy.
More visibility than ever. Fewer actual humans landing on your site. The cause isn't a penalty. It isn't your content strategy. It's that AI is intercepting queries before users click. ChatGPT answers the question in the interface. Perplexity synthesizes sources without sending traffic. Google AI Overviews do the same. Your rank-one position doesn't matter much if the user never sees the search results page.
The metrics you trust are lying to you.
A client team pulls their GSC report and sees impressions climbing. They think organic is working. Then they look at GA4 and realise clicks are down—actually, that's not quite right. Clicks aren't just down. BrightEdge reported a 49 percent year-over-year increase in search impressions but a 30 percent drop in average click-through rates in May 2025. That gap? That's where AI crawlers live. They're seeing your page. The LLM is reading it. The user is getting the answer without ever touching your domain.
The scale is concrete.
Roughly 75 percent of URLs cited inside AI Overviews also ranked in the organic top-10 through mid-2025. By early 2026, that overlap had collapsed to 17 to 38 percent. Page one doesn't protect you anymore. Being cited does. Those are two different rankings for two different engines, and most consultants—including us sometimes—treat them as the same thing.
The business changed faster than the playbook.
Here's what we're seeing: if your dashboard shows stable rankings but 30 to 70 percent fewer clicks across accounts, you're not imagining it. Your team isn't broken. The web economics shifted. Your customer may never reach your website because they got the answer from an AI platform first. The question now is whether your brand appears in that answer.

Being cited in AI Overviews gives you 35 percent higher organic CTR and 91 percent higher paid CTR than non-cited brands. That's not insignificant. Citation isn't magic, but it's now the only thing that separates "visible" from "invisible." Your brand either shows up in ChatGPT's answer to "what's the best project management tool" or it doesn't. If it doesn't, the buyer never hears your name.
And you won't see it in your analytics.
Most B2B SaaS teams don't track their citation rate on any AI platform. ChatGPT cites sources 87 percent of the time, Google AI Overviews 84.9 percent, yet most B2B SaaS teams don't know their own citation rate on any of these engines. They can tell you their position on fifteen keywords. Ask them how often Perplexity mentions their brand in category answers—silence. That blindness costs real revenue because high-intent buyers are now asking Perplexity instead of Google.
The recovery splits into two lanes.
One is citation—making sure your content is the kind that AI models want to cite. That means answer-first content, schema markup that's clean, data points that stand alone. Not blog fluff. Not keyword-padded paragraphs. Answers that make sense when ripped out of context and dropped into an LLM response. The other lane is referral. Perplexity, ChatGPT, and Claude referral traffic counts, and so does conversion rate from each. You can track that in GA4 if you set up a custom channel. Most teams haven't.
The uncomfortable part is this: your current metrics aren't showing you any of this happening.
Stable rankings with collapsing clicks means the system works the way it's supposed to—for the LLMs. Not for you.
